Case study

The agency founder who got back 10–15 hours a week

Trung Nguyen · August 3, 2026

Founder: Minh, Algomate — a marketing agency he started in February 2026, solo. Stage: Post-launch, first clients, pre-team. Session: June 2026, one 90-minute Founder Bottleneck Diagnostic. Result: 10–15 hours a week of unfocused outreach eliminated, the same week.

What he thought was wrong

Minh is a performance marketer. He can run ads, build funnels, do lead gen — the skills were never in question. Six months into running his own agency, outreach was eating 10 to 15 hours every week and had produced two or three real conversations.

His explanation: execution. He needed to work the pipeline harder, get more organized, push more volume.

"At the time, I thought that basically my execution was the problem, but that is like just the branch of the tree, not like the root core problem."

What the session found

The diagnostic doesn't start from the founder's explanation. It starts from the facts: what have you tried, what happened, what do the numbers say. Six months of 10–15 hour weeks against two or three conversations is a gap no execution tweak explains.

The pattern underneath: Minh hadn't decided what Algomate was for. E-commerce clients or lead-gen clients — he could serve both, so he'd committed to neither, and every outreach message hedged between the two. On top of that, his goal for each contact was to close a deal on first touch. High stakes on every message is a reliable way to send fewer of them.

"You didn't assume that I have problems, and you just drill down the questions to see where I actually am."

The verdict, named out loud: the bottleneck was an unmade decision, sitting in the founder. Everything downstream — the scattered outreach, the low reply volume, the 15-hour weeks — was the cost of not making it.

What he did

He picked lead gen. The goal changed from "close deals" to "have ten low-stakes conversations a week." That reframe turned outreach from a performance into a routine.

"I now have a daily routine now. How many new connections I sent per day... having a clear process, not in a complicated, systematical way, but it's simple enough for me to actually do every day and also get me going, get some momentum going on."

The result

"Your question-asking approach helped me save 10 to 15 hours of nonsense outreach."

That's the same week — this is the fast kind of proof. For what the slow kind looks like, six months after a session, read the founder who never opened his dashboard.
